MMM, MTA, and incrementality are not interchangeable. Each answers a different question. Use the tool that matches the decision, not the other way around.

MMM vs MTA vs Incrementality: When to Use Each

MMM, MTA, and incrementality are not interchangeable. They answer three different questions. Using MMM to optimize a Meta audience is as wrong as using MTA to set a TV budget. The tools are fine. The mismatch between the question and the tool is what produces the bad decisions.

Most teams pick one of the three and treat it as the all-purpose answer for paid media measurement. The team that runs MMM quarterly tries to use the MMM output to settle a Meta ad set scaling decision on Friday. The team that runs incrementality once a year tries to use the incrementality result to reallocate weekly budget. Neither works, because neither tool is built for that job.

The honest move is to pick the question first, then pick the tool. Each of the three primitives is dominant for a specific class of decision and bad for others. We use all three at QRY. The alternative, picking one and forcing it to do every job, produces consistent measurement disagreements and consistently wrong budget calls.

The most common mistake is the "we run MMM" team. The brand stood up an MMM, got it producing quarterly outputs, and now uses MMM as the source of truth for every budget decision. The MMM says CTV produces 1.4x in lift, so CTV gets cut at the next quarterly review. The MMM does not have enough data on a recent retail media expansion to model it cleanly, so retail media sits in a bucket called "other" and either gets defunded or over-funded depending on which way the noise leans.

The second most common mistake is the "we run incrementality" team. The brand has a measurement lead who has read enough Meta whitepapers to be skeptical of platform attribution and who runs a geo-holdout once a year on the largest channel. That holdout is treated as the truth for that channel for the next twelve months, regardless of what changes in the meantime. New audiences, new creative, new spend levels. None of it triggers a re-measurement. The incrementality result is twelve months stale and being used to make weekly tactical decisions.

The third mistake is the "platform attribution is fine" team. This is rarer at the senior end of the market in 2026, but it still exists. Meta and Google report numbers and the team uses those numbers for everything, including cross-channel allocation decisions that the platforms have no way to inform. The team produces a deck of platform reports for the CFO every quarter and the CFO trusts it because the numbers look strong. The numbers always look strong. They are reported by the parties who benefit from them looking strong.

Multi-touch attribution is a tactical tool. It assigns credit for a conversion across the touchpoints that preceded it, using rules that vary by platform and by data provider. Within a single channel, MTA is useful for deciding which campaign or ad set deserves more budget next week. Across channels, MTA is unreliable because the credit-assignment rules are different on each platform and the data losses from iOS and cookie deprecation are not symmetric. MTA tells you which Meta ad set to scale on Friday. It does not tell you whether Meta as a whole deserves more budget than YouTube next quarter.

Marketing mix modeling is a structural tool. It estimates the contribution of each marketing input to total revenue across a long enough window to capture diminishing returns and lagged effects. With at least 18 months of clean weekly data, MMM produces a stable read on cross-channel allocation and on the marginal return of incremental spend. With less data, the model becomes unstable and the team starts making decisions on noise. MMM tells you what fraction of next quarter's plan should go to Meta in the first place. It does not tell you which Meta ad set to scale on Friday.

Incrementality is a causal tool. It runs a controlled experiment that compares a treated group to an untreated group, using designs like geo-holdouts, ghost-bidding tests, or matched-market lifts. The output estimates what would have happened anyway in the absence of the campaign. The output is the most honest single read of any of the three tools. The cost is calendar time (most tests take six to eight weeks), statistical complexity, and the operational disruption of holding spend back from a market that would otherwise have been targeted. Incrementality tells you whether a channel is doing real work. It does not tell you what to do about it next week, because by the time the result lands, the conditions have changed.

When all three are deployed together, each one corrects for what the others miss. MTA gives you weekly tactical decisions. Incrementality gives you periodic causal reads on whether channels are doing real work. MMM gives you the cross-channel allocation read at quarterly cadence. The combination is what we mean when we talk about triangulation as the honest measurement architecture.

Match the tool to the question. The wrong tool produces a confidently wrong answer.

The deployment that actually works at $10M+ in paid spend is layered. Platform attribution and MTA run continuously for tactical optimization. Incrementality runs on a published quarterly calendar, with at least one channel under measurement at any given time. MMM updates quarterly and feeds the cross-channel allocation conversation with the CFO. None of the three tools is the source of truth. The triangulation between them is.

Below $10M in paid spend, MMM is usually premature. The data is too thin and the model is too unstable. The right deployment at $5M to $10M is a strong attribution / MTA layer plus two or three incrementality reads a year on the channels that matter most. MMM enters the stack when the brand has 18+ months of clean weekly data and the spend across channels justifies the analytical investment. The pitfall to avoid is treating any of the three tools as a complete answer. The teams that run only MMM produce confident allocation decisions on a model that cannot see weekly tactical signals. The teams that run only incrementality produce stale truths between tests. The teams that run only platform attribution produce a flattering version of performance that ignores everything the platforms cannot measure. The right move is all three, in their lanes, with a written agreement on which one drives which decision.

Pick the question first, then pick the tool. The team that has only MMM uses MMM for everything. The team that has all three uses each for what it was built for.

Can we just buy a vendor MMM tool and run it ourselves?

Yes, if you have at least 18 months of clean weekly data and a measurement lead who can interrogate the model output. Vendor MMM is a real category with credible options. The mistake is treating the vendor output as turnkey. Every MMM needs a stage where someone who knows the brand walks through the assumptions and stress-tests the result before it informs decisions.

Is MTA dead because of iOS and cookie deprecation?

It is degraded, not dead. Platform-specific MTA still works inside walled gardens because the platform owns the identity graph for its own users. Cross-channel MTA across multiple platforms has become unreliable. The right move is to use platform MTA for tactical optimization within each channel and to triangulate cross-channel claims with MMM and incrementality, not with MTA. How do we choose between vendor incrementality (Meta Lift, Google Ads Experiments) and independent incrementality (geo-holdouts)?

Vendor incrementality is faster and cheaper. Independent incrementality is more credible because it does not rely on the platform's own credit math. The right pattern at $10M+ in paid spend is to run independent geo-holdouts on the largest channels twice a year and to use vendor incrementality as a quicker check between holdouts. Independent reads are the truth source. Vendor reads are the maintenance layer.

The right measurement stack is not a question of which tool to buy. It is a question of which question you are trying to answer at any given moment. The teams that pick the tool first and force every question through it produce confident answers to questions they did not ask. The teams that pick the question first and choose the tool that fits make slower decisions and better ones.
